It&#8217;s tracked down to the minute. Points systems. Written warnings for patterns. Termination for repeated absences.<\/p>\n\n\n\n<p>New agents get fired for missing their first day. People get counseled for being late three Mondays in a row, even if they had reasons.<\/p>\n\n\n\n<p>Some BPO workers hate this. They complain about it online. They say it&#8217;s too harsh.<\/p>\n\n\n\n<p>But it&#8217;s what they know.<\/p>\n\n\n\n<p>When you hire a Filipino VA and <em>don&#8217;t<\/em> have attendance rules, they&#8217;re not sure what to expect. Some think anything goes. Define what it means to be &#8220;at work&#8221; when there&#8217;s no office to show up to.<\/p>\n\n\n\n<p>Here&#8217;s a simple framework.<\/p>\n\n\n\n<p><strong>Scheduled hours vs flexible windows.<\/strong> Some roles need coverage during specific hours (like US business hours). Others just need work done by end of day. Be explicit about which one applies.<\/p>\n\n\n\n<p><strong>Core hours.<\/strong> If your VA can work flexibly, consider setting 2-3 &#8220;core hours&#8221; where they must be reachable. Outside that, they manage their own time.<\/p>\n\n\n\n<p><strong>What &#8220;available&#8221; means.<\/strong> Slack status green? Time tracker running? Responding to messages within 15 minutes? Pick one and write it down.<\/p>\n\n\n\n<p><strong>Breaks.<\/strong> People need to eat and use the bathroom. Are breaks built into their hours, or do they clock out? Either is fine. Just say which.<\/p>\n\n\n\n<p>When everyone knows these things upfront, there&#8217;s no guessing.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>How to Handle Planned Time Off<\/strong><\/h2>\n\n\n\n<p>Most attendance problems aren&#8217;t about time off. They&#8217;re about <em>unplanned<\/em> time off.<\/p>\n\n\n\n<p>But you need rules for both.<\/p>\n\n\n\n<p><strong>Planned time off<\/strong> (vacation, personal days, appointments) should have a process.<\/p>\n\n\n\n<p>How much notice do you need? Three days? A week?<\/p>\n\n\n\n<p>How do they request it? Slack message? Email? Through your time tracking tool?<\/p>\n\n\n\n<p>Who approves it?<\/p>\n\n\n\n<p>What happens if they ask for time off during a busy period?<\/p>\n\n\n\n<p>These don&#8217;t have to be complicated rules. But they should exist.<\/p>\n\n\n\n<p>In the Philippines, employees get certain mandated leaves (service incentive leave, sick leave, maternity\/paternity leave). <\/p>\n\n\n\n<p>If your VA is an employee, make sure your policy accounts for those.<\/p>\n\n\n\n<p>If they&#8217;re a contractor, decide what (if any) paid time off they get, and how it works.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>How to Handle Sick Days and Emergencies<\/strong><\/h2>\n\n\n\n<p>This is where things usually break down.<\/p>\n\n\n\n<p>Someone wakes up sick. Or their kid is sick. Or the power went out. Or they have a family emergency.<\/p>\n\n\n\n<p>They panic. They don&#8217;t know if they should message you, or if you&#8217;ll be angry, or if this counts against them somehow.<\/p>\n\n\n\n<p>So they either:<\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Don&#8217;t tell you until hours later<\/li>\n\n\n\n<li>Make up an excuse that sounds better<\/li>\n\n\n\n<li>Disappear and hope you don&#8217;t notice<\/li>\n<\/ol>\n\n\n\n<p>None of those are good.<\/p>\n\n\n\n<p>Give them a clear process.<\/p>\n\n\n\n<p><strong>Who to message.<\/strong> You? Your project manager? A specific Slack channel?<\/p>\n\n\n\n<p><strong>When to message.<\/strong> As soon as they know, even if it&#8217;s the middle of your night. Don&#8217;t make them wait for &#8220;business hours&#8221; to tell you they can&#8217;t work.<\/p>\n\n\n\n<p><strong>What to say.<\/strong> They don&#8217;t need to write a novel. &#8220;I&#8217;m sick today, won&#8217;t be able to work&#8221; is enough. But they should give an estimate of when they&#8217;ll be back if possible.<\/p>\n\n\n\n<p>Use judgment here. If someone is out for multiple days, asking for documentation makes sense. For a single sick day? Probably not necessary.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Use The Points System<\/strong><\/h2>\n\n\n\n<p>Many BPO companies use attendance points.<\/p>\n\n\n\n<p>Late 15 minutes? Half a point. Absent without notice? Two points. Ten points in 90 days? You&#8217;re fired.<\/p>\n\n\n\n<p>This can work. But it can also backfire. If you want to use a points system, keep it simple.<\/p>\n\n\n\n<p><strong>Three levels:<\/strong><\/p>\n\n\n\n<ol class=\"wp-block-list\">\n<li>Minor tardiness (under 15 minutes late, or leaving a few minutes early)<\/li>\n\n\n\n<li>Major tardiness (over 15 minutes late, or significant early departure)<\/li>\n\n\n\n<li>Absence (no-show, or calling in sick without notice)<\/li>\n<\/ol>\n\n\n\n<p><strong>Clear thresholds.<\/strong> Maybe 5 points in 90 days gets a conversation. 8 points gets a written warning. 12 points means you review the contract.<\/p>\n\n\n\n<p><strong>Points reset.<\/strong> If someone has a clean 60 or 90 days, old points drop off. This rewards improvement instead of holding grudges.<\/p>\n\n\n\n<p><strong>Exceptions.<\/strong> Legally protected leave doesn&#8217;t count. Emergencies with advance notice might not count. Pre-approved PTO definitely doesn&#8217;t count.<\/p>\n\n\n\n<p>You don&#8217;t have to use points at all. But if you do, make sure the system feels fair.<\/p>\n\n\n\n<h2 class=\"wp-block-heading\"><strong>Tools That Make Attendance Tracking Simple<\/strong><\/h2>\n\n\n\n<p><a href=\"https:\/\/manageph.com\/30-days\">You need a system that tracks time without feeling like surveillance<\/a>.<\/p>\n\n\n\n<p>Some employers go overboard. Screenshot monitoring every 5 minutes. Keyloggers. Webcam requirements.<\/p>\n\n\n\n<p>That destroys trust. And it doesn&#8217;t even work. Your VA clicks a button when they start work. Clicks it again when they stop. Your VA knows it. And they keep missing work anyway.<\/p>\n\n\n\n<p>First conversation:<strong> friendly.<\/strong><\/p>\n\n\n\n<p>&#8220;Hey, I noticed you&#8217;ve been late a few times this week. Everything okay?&#8221;<\/p>\n\n\n\n<p>Maybe there&#8217;s a reason. Maybe they didn&#8217;t realize it was a problem. Give them a chance to explain and fix it.<\/p>\n\n\n\n<p>Second conversation:<strong> direct<\/strong>.<\/p>\n\n\n\n<p>&#8220;We talked about this before. It&#8217;s still happening. Here&#8217;s what needs to change.&#8221;<\/p>\n\n\n\n<p>Be specific. Not &#8220;you need to be more reliable.&#8221; That&#8217;s vague.<\/p>\n\n\n\n<p>Instead: &#8220;You need to clock in by 9am, or message me by 8:45am if something comes up.&#8221;<\/p>\n\n\n\n<p>Third conversation: <strong>consequences.<\/strong><\/p>\n\n\n\n<p>&#8220;This is serious now. If it happens again, we&#8217;ll need to review whether this is still working.&#8221;<\/p>\n\n\n\n<p>Most people shape up after the second conversation. Some need the third.<\/p>\n\n\n\n<p>If someone doesn&#8217;t improve after three clear warnings?
